Start with a decision, not an empty inbox

A founder's inbox mixes work with different consequences: a customer needs an answer, a candidate needs a time, and a vendor is waiting for a decision. Treating each unread message as the same kind of task makes the list harder to use.

For your next pass, choose one bounded group of messages. It could be today's customer replies or the conversations tied to an upcoming meeting. Decide what you want to finish before opening another group. An empty inbox can be a useful result, but it need not be the target of every session.

Give each conversation a next step

Read the thread and choose: reply, arrange a meeting, create a task, wait, or archive. If it needs a reply, settle the decision before polishing the wording. If it needs work outside email, give that work a task and a due date you can defend. If you are waiting on someone else, choose a time to revisit it.

Archiving removes a message from the inbox; it does not resolve an unanswered commitment. Snoozing delays its return; it does not make the underlying work smaller. Use both deliberately, then review the remaining list for anything that still lacks a next step.

Use AI on one real conversation

In Otto, open a thread and ask for a reply draft. Give the assistant the decision you want to communicate, then check the result against the conversation. Review names, recipients, dates and promises before approving a send.

For scheduling work, review the proposed calendar action. For a larger cleanup, check the selected scope before approving a bulk change. These are separate decisions; you do not need to delegate a whole inbox to get help with one of them.

End with a short handoff to yourself

Before leaving the inbox, note what is waiting, what is on the calendar and what is in your task list. On your next visit, begin with those commitments rather than restarting from the unread count. Adjust the routine if important work keeps returning without a decision.
